Therefore, when building a supply chain from scratch, the first thing to do is not to find factories, but to transform yourself from nothing into someone with at least some value, so that others can at least see you.

Don't just look at the price; focus on four key things.
First, look at the response speed.
When you send a question, does the other party give a perfunctory answer or a direct one? Does they drag it out day after day, or are they basically keeping up with the pace?
Assess comprehension skills.
If you describe a request from an overseas client, will they understand you? Will they be able to grasp the key points, or will you always end up talking at cross purposes?
Third, consider the willingness to improve.
Some factories have mediocre infrastructure but are willing to make changes; others talk a big game but actually have no intention of making any changes. The latter may seem easier, but they are the most exhausting to work with.

The correct order is to contact customers while simultaneously using their feedback to make improvements at the factory.
What customers care about, what the market needs, and what's wrong with the packaging—these are things you can't figure out by sitting at home. You have to use the real market to fix your supply chain so that it will become more and more reliable. This is why sample development and iterative feedback matter from day one.
Fourth, do not concentrate all production capacity in a single factory.
When starting from scratch, don't be misled by terms like “exclusive” or “deeply integrated.” Even if you think a certain factory has a great attitude, always have a backup plan for yourself.
When you're weak, it's very easy for others to turn their backs on you. They might agree to your request today, place an order later, and then decide your order is too small to cooperate the day after—this is all too normal.
What truly deserves deep commitment are the factories that have grown alongside you.
